REDUCING STOCK DELAYS WITHOUT INCREASING STAFFING COSTS.

Retail Store Operations — Halfords

THE SITUATION:

New stock needed to be priced and moved onto the shop floor quickly, but the existing process relied on bringing in additional staff specifically for this task.

Stock would often remain in the stockroom rather than being distributed to departments, leading to empty shelves despite stock being available on-site.

THE CHALLENGE:

Focus: Time and resource were being used reactively, with additional staffing brought in to solve a repeat issue.

Systems: No streamlined flow from delivery → pricing → shop floor, resulting in delays.

People: Team members worked within their own areas, so stock movement relied on individuals noticing gaps or being asked by customers.

THE APPROACH:

Identified quieter periods at the cashier desk and repurposed an unused second till as a temporary pricing point — allowing stock to be priced without disrupting customer service. Introduced a simple handover flow: nearby departments brought new stock to the cashier when approaching with customers, then collected it, priced and sorted into department-specific crates, on their way back.

THE OUTCOME:

Reduced the need for additional staff purely for pricing. Faster turnaround from delivery to shelf. Fewer empty shelves despite no change in available stock. A smoother, more connected flow between stockroom, cashier, and departments — using existing capacity rather than adding pressure.

This example reflects earlier operational experience, and the same thinking now underpins the work delivered through Emma Baker Focus.
